How AI is changing the B2B sales funnel

The classic B2B funnel looked like this: the buyer has a problem, types a query into Google, lands on your site, reads, becomes a lead. That model has not disappeared - but a parallel funnel has grown alongside it in which Google does not appear at all. The buyer asks AI, AI answers, AI names two or three companies, the buyer contacts one of them. If your company is not in that answer, you do not exist at that stage.

How do we know AI has changed the funnel?

Research into AI adoption in B2B buying does not produce a single figure applicable to every sector. Nor should higher conversion from AI traffic be assumed without data from your own domain. Verify the session source, lead quality and sales stage in your analytics and CRM.

Three new funnel stages

  1. 1Awareness through AI - the buyer describes a problem to AI, such as "how do I improve my company's visibility in AI search engines". AI generates a category of solutions and example suppliers. This is the new top of funnel. If you are not here, you do not enter the funnel.
  2. 2Shortlisting through AI - the buyer digs deeper: "which companies work on AI Visibility?" AI compares three to five players. This is the new middle of funnel. What counts here is not your Google position but what AI knows about your brand from various sources.
  3. 3Verification on your site - the buyer eventually reaches your site, but already with a specific question or ready to make contact. The bottom of funnel is shortened: less reading, more action.

In a traditional SEO funnel a company had to be visible on 10 to 20 queries. In an AI funnel it is enough to be named in answers to three to five key questions for the category. The concentration is higher - but so is what is at stake on each of those questions.

What changes in buyer psychology?

The traditional B2B buyer did the research themselves - browsing sites, reading blogs, comparing. AI delegates that work. The buyer asks a question and receives a ready recommendation. That fundamentally changes the dynamic: instead of evaluating your website, the buyer evaluates the AI's recommendation. Trust shifts from your brand to the AI system's brand. If ChatGPT recommends you, that is a social signal - you do not have to persuade from zero.

How does this change the role of your website?

The site stops being the first point of contact and becomes a point of verification. A buyer arriving from AI already roughly knows what your company does. They are looking for confirmation: is this firm legitimate? Does it have case studies? Has anyone trusted it? That changes design priorities - less category education, more fast trust-building and an easy route to first contact.

Implications for content strategy

  • Write content that answers specific questions, not only content describing your services - AI cites answers to questions, not product descriptions
  • Build mentions beyond your own site - Reddit, LinkedIn, industry publications. AI knows more about your company from external sources than from your site
  • Build category recognition - become synonymous with the solution ("the AI Visibility firm" rather than "a marketing firm")
  • Case studies with specific numbers - these are the passages AI cites most readily as proof of effectiveness
  • Shorten the path to contact - a buyer arriving from AI comes with higher intent, so do not block them with a 15-field form

How to measure AI in the funnel

Google Analytics 4 does not distinguish AI traffic from the rest of direct and referral. A practical approach: add a "how did you hear about us?" field to your contact form with an "AI / ChatGPT / Perplexity" option. Monitor regularly whether your company appears in ChatGPT and Perplexity answers to key category queries. That simple qualitative study gives you a real picture of visibility in the new funnel.
