Case studies are one of the few content formats that work simultaneously for sales and for AI Visibility. B2B buyers want evidence, and AI systems cite evidence. The problem is that most case studies are written for on-page conversion rather than for citation by AI - and that is a fundamental difference in approach.
What does AI look for in a case study?
AI systems look for specific, verifiable facts in self-contained blocks of text. A case study has to answer: who (the client - sector, size), what problem, what solution, what result with specific numbers, and over what period. Research indicates case studies containing numbers are cited four times more often than those with descriptive results. "A 43% rise in conversion within three months" beats "a significant improvement in results".
The optimal case study format for AI
- 1Lead summary (60-80 words) - who, what, result. This is the passage AI most readily cites as an answer to a question about evidence of effectiveness
- 2Client context - sector, size and the specific problem in two or three sentences
- 3Implementation description - what exactly was done, in which steps, over how long
- 4Results with numbers - at least three specific metrics with before-and-after values and a timeframe
- 5A client quote - a direct quote with a name, role and company, which signals authenticity to AI
- 6Conclusions and applicability - which type of company benefits from this approach
The lead summary should be a standalone answer to the question: what did this company achieve, and how? Write it so it could be pasted verbatim by AI as an answer to a query. Ideally 134 to 167 words - the range research shows models cite most often.
How to describe a client you cannot name
This is a frequent B2B problem - clients do not want to be identified. The solution: describe the sector, size and location in as much detail as the NDA permits. "A logistics company, 200 to 500 employees, operating across two markets" is more credible to AI than "a leading market player". General descriptions do not get cited - AI needs specifics even when they are anonymised.
Structured data for case studies
Add schema.org Article markup to every case study. The key fields: headline, a description containing the numeric results, datePublished, author and provider (your company). Google AI Overviews increasingly pull case study passages as answers to comparison queries, and structured data improves the odds of landing in those snippets.
Distributing a case study for AI Visibility
- Publish it on your site with the full structure and structured data
- Publish a shortened version - the lead summary plus metrics - as a LinkedIn post
- Reference the case study when answering questions on industry forums about a similar problem
- Submit the case study to sector awards and rankings - citations from external sources strengthen the AI signal
- If the client agrees, ask them to mention it on their own LinkedIn or website
The most common mistakes in B2B case studies
| Mistake | Problem for AI | Fix |
|---|---|---|
| No numbers | AI has nothing specific to cite | At least three metrics with values |
| Overlong introductions about the client | AI loses the key information | Context in three sentences maximum |
| Descriptive results ("better efficiency") | Unverifiable, so AI skips it | Numbers plus percentages plus time |
| No date | AI cannot tell whether the data is current | Add the month and year of delivery |
| One large block of text | AI cannot lift a self-contained passage | Split into headed sections |
A template for the opening paragraph
A ready lead-summary template: "[Company - sector, size] implemented [your solution] in [month year]. Within [period] it achieved [result 1 with a number], [result 2 with a number] and [result 3 with a number]. The main challenge was [specific problem]. The implementation covered [key elements in one or two sentences]. [Name, client role] comments: [quote]." That format, at 120 to 160 words, is optimised for citation by AI systems.

Frequently asked questions
What does AI look for in a good case study?
Specific metrics with before-and-after results, a timeframe, the sector name and a self-contained summary.
How do I anonymise a case study without losing AI value?
Give a detailed description of the sector, company size and region. AI cites facts and results; it does not need the client's name.
